The work
Process
Introduced an RFC-style proposal flow, semantic versioning with clear deprecation windows, and an adoption dashboard that made coverage visible to leadership. Ran monthly office hours to unblock contributors.
Outcome
Contributions from product teams roughly tripled, deprecations stopped breaking downstream builds, and adoption became a metric leadership could track quarter over quarter.
